Returns = Orders × Return Rate % · Net Returns Cost = (Returns × Handling Cost) − (Returns × Order Value × Recovery %) · Cost per Order = Net Returns Cost ÷ Total OrdersHandling cost per return should include return shipping, receiving and inspection labor, restocking or refurbishment, and disposal of unsellable units. Recovery percentage is the share of the returned goods' value you get back — items restocked and resold at full price recover most of it, liquidated items 10–30%, and disposed items nothing. Spreading the net cost across all orders (not just returns) shows the tax that returns place on every sale.

Percentage of orders that come back. Ecommerce averages 15–20%; apparel 25–30%; store retail 8–10%.
Handling Cost per Return
Return shipping + inspection + restocking + refurbishment/disposal, per returned order.
Resale Recovery
Share of the returned goods' value recovered by restocking, discounting, or liquidation.
Average Order Value
Used to value returned goods and to express cost as a share of revenue (optional).
Example Calculation
Scenario: An apparel retailer ships 20,000 orders a quarter: - Return rate: 24% · Average order value: $85 - Handling cost per return: $14.50 (label $8, inspection $2.50, restock $4) - Resale recovery: 70% of returned value Calculation: Returns = 20,000 × 24% = 4,800 Handling cost = 4,800 × $14.50 = $69,600 Value coming back = 4,800 × $85 = $408,000; recovered 70% = $285,600 Value lost on goods = $408,000 − $285,600 = $122,400 Net returns cost = $69,600 + $122,400 = $192,000 Cost per order (all 20,000) = $9.60 · As % of revenue = 11.3% Returns quietly consume 11% of revenue — more than most freight budgets.
How to Interpret Your Result
• Returns cost per order belongs in your unit economics next to shipping and fulfillment — it is a real cost of every sale, not just the returned ones. • The two levers are rate and recovery: better size guides, photos, and reviews cut the rate; faster inspection-to-restock cycles raise recovery before items age out of season. • Compare net returns cost against prevention spend: if a $30k fit-guide project cuts the return rate by 2 points, this calculator prices the payoff. • Watch recovery honestly — items returned to a liquidator at 15 cents on the dollar are mostly a write-off, not a recovery.
